Just built a deceptively simple—but powerful—HubSpot workflow to improve our pipeline reporting. We've been struggling to understand where Closed Lost deals actually fall out of the funnel and personally — I hate HubSpot's funnel reports. The challenge is that once a deal moves to Closed Lost, HubSpot doesn’t inherently preserve the last meaningful stage it passed through—and that makes reporting murky. So I built an elegant little workflow to fix that. 😄 How it works 🔶 We trigger the workflow whenever the 'Latest Stage Date' property changes. 🔶 This ensures deals re-enroll automatically every time their stage updates, allowing us to capture each deal’s progression. 🔶 From there, the workflow runs down a structured series of branches. At each checkpoint, we check whether the date entered for a specific pipeline stage is known 🔶 Each branch simply asks: “Has the deal entered this stage yet?” —> If yes, we update the Latest Deal Stage field accordingly and the workflow moves on. 📊 Why this matters By continually stamping the highest pipeline stage the deal has reached, we gain a precise record of its journey—even if it later moves to Closed Lost. This means we can finally answer questions like: ❓Where are deals truly getting stuck? ❓Which deal stages produce the most Closed Lost outcomes? ❓How far are prospects progressing before falling out of the funnel? At first glance, this funnel in Power BI looks like an overkill. Power BI already has a native Funnel visual, so why rebuild it. When AASHIF M.A tried to use the native visuals in Power BI, he realized that they were not helping with insights. The full picture was not clear for the reader. You could see the drop between stages, but not what was driving it. So he used HTML and CSS to design the funnel as a small, self-contained interface, with SVG shaping the flow. Not to make it flashy. To make it answer better questions. How does it work? It tracks four stages: Landing Page, Applied, Reviewed and Approved. Each stage shows volume and average time, plus a clear drop count and the top drop reasons right underneath. A channel switcher (Email, Organic, Paid Ads, Referral) updates the view so you can compare patterns by source. How can you benefit? • The report explains itself, which cuts down follow-up questions. • Channel switching prevents “average funnel” thinking and surfaces what is actually different. • A custom layout lets you control visual weight, so the important numbers lead and the rest stays quiet. • You can keep context on one page instead of spreading it across drillthroughs. It's alive 🧟♂️. I finally automated my Hubspot pipeline funnel COHORT reporting that all of my past clients declined because it was too much to maintain. Why bother? Conversion rates without a cohort analysis can ONLY be trusted after ALL leads have converted and an entire sales cycle has passed. ⏱️ No Head of Sales should take the luxury of waiting that long with data-backed decisions. I updated this sheet manually for most of my clients, which took me 3-4 hours a month. To me it was highly impactful, as I could tweak GTM processes nearly in real-time and iterate towards an efficient process in a fraction of the time. Since 2017 I have been trying to automate this process, first with a friendly Romanian Developer under the domain name Kohord, then with an Argentinian Marketing Dashboarding startup and I even thought about acquiring a discontinued mirco-saas solution that was focussed on a similar use-case. Now, I was able to build this sheet in one day and it works 🥹. Tech. details: I exported selected Hubspot data (Data entered in stages) from Hubspot to Google Sheets with SuperJoin and calculated the 'monthly cohort'ed conversion rates' per rep with annoyingly long formulas. SuperJoin refreshes the data automatically (or you can do it manually with one click in their free tier). 🤩 Here are a few things that a cohort view of your funnel allows you to do: a) See if your new hire is performing as expected Details: Compare a new hire's First-month conversions with the First-month conversions of previous hires and see he she/he is performing as expected. Make necessary decisions about your new hires quickly and save valuable time & money. b) See if your expensive sales training has an effect Details: If you're training to improve discovery skills, the training should have an immediate effect on i.e. the Discovery to Demo conversion rate, which are visible in monthly cohorts. Without cohorts, training effects are watered down in aggregate conversion rates and it's hard to hold trainers accountable. c) See if process changes are working Details: Have you added a new approval flow in your pipeline or have you improved the UX of your free trial?
