In 2017, I was working as an HR consultant for a client company. It was a mid-sized company. We were going through a period of rapid growth, and our team was constantly hiring new employees to keep up with the demand. Amidst this, I noticed that despite our efforts to integrate new hires, many of them were struggling to feel connected and engaged. One afternoon, I received an email from a recently hired software engineer who felt isolated and unsure about his role in the company. This email was a wake-up call for me. I realized that our onboarding process, while efficient, lacked a personal touch. Determined to address this, I initiated a new program called "Buddy System." Each new hire was paired with a more experienced employee who would act as their mentor and friend. The buddies were encouraged to have regular check-ins, share lunch, and participate in team-building activities together. The results were incredible. New employees started feeling more welcomed and supported, and their integration into the team became smoother. Employee engagement scores improved, and our retention rates increased significantly. From this experience, I learned several key lessons: 1. Personal Connection Matters: Beyond the formal onboarding process, fostering personal connections can make a huge difference in how new employees feel about their workplace. 2. A practical set of AI workflows that helps them understand the company and start useful work faster. This is the stack I would give every new hire: 1- Company Knowledge Assistant Connect policies, processes, product docs, FAQs, and internal guides. ↳ New employees get answers without searching five different systems or interrupting teammates. 2- Meeting Briefing Assistant Before every meeting, summarize the people, project history, previous decisions, and open issues. ↳ New hires walk in with context instead of trying to decode months of conversations. 3- Writing Assistant Train it on company terminology, tone, examples, and communication rules. ↳ Emails, reports, and updates sound consistent from the beginning. 4- Role-Specific Research Assistant Give each employee an AI workspace built around their actual job. Sales gets account research. Support gets case history. Operations gets process documentation. 5- First-Draft Assistant Use AI to create the starting point for reports, plans, analysis, and internal documents. ↳ Employees spend less time staring at blank pages and more time improving the work. 6- Decision Memory Capture what was decided, why it was decided, who owns the next step, and what changed later. ↳ New hires learn the reasoning behind the work, not just the final outcome. 7- Personal Workflow Assistant Help employees summarize information, prepare daily priorities, organize notes, and track follow-ups. The goal is not to give every employee more AI tools. It is to remove the friction that makes the first 30 days slow. A strong AI onboarding stack should help someone understand the company faster, find reliable answers, and contribute without constantly asking where everything lives. Give new employees access to context. Give them clear boundaries for using AI. Then give them workflows they can use from day one. Here’s an efficient way to pour 60,000 euros down the drain: create an expensive recruiting process and watch your new joiner quit within ninety days. The 60,000 euros figure came from a pharma company (and that was at the low end of their estimate). The company goes to great lengths to hire the best and the brightest and yet inevitably several new joiners won’t last three months. Even for less-skilled workers, the waste adds up. * time & resources to attract people * time & resources to process candidates * time & resources to orient those you hire * time & resources to train them * negative effects on team morale and productivity * opportunity costs of the role remaining unfilled * damage to company reputation as the new hire/new leaver tells others Why would a new joiner leave? After all, they put a lot of time and effort into the process too, and they typically arrive with a sense of promise and potential. What goes wrong? Typically, the problem is that the new boss or team or role simply isn’t what the candidate imagined. After a few weeks or months, they think, “This isn’t the place for me.” And they quit, never getting the chance to discover anything beyond their first impressions because they don’t know how to discover who and what else the company has to offer. One solution: help new employees build connectivity as part of their orientation. Put them in peer learning groups that provide them with an instant cross-functional network outside of their team. Help them develop skills so they can navigate the company and find their tribe, the “people like me who do things like this.” ***Help them feel like they belong.*** It will save you a lot of time and money. New job. New country. New school. That’s a lot to throw at someone in August. At Daegu International School, one of the most impactful practices we’ve developed is extended onboarding for new faculty. During the first trimester, instead of being asked to lead an After School Activity (ASA), new teachers participate in the New Hire ASA. Once a week, this group comes together. Some weeks, we cover school procedures, routines, and expectations. Other weeks, we dive into things like how to navigate healthcare, travel tips, or where to find the best food in town. The result? Questions get answered right when they arise. New teachers gain a support network from day one. That “you’re not alone in this” feeling gets built into the fabric of our school. It’s not just onboarding. It’s belonging. 🌻 I genuinely love planning for and facilitating these meetings. And some weeks? We throw out the plan and navigate whatever it is that needs to be navigated...like trying to get shipments through customs. In less than a year, I’m betting that GenAI will be embedded in everything we buy. It won’t be a separate “thing,” but an integral part of our tech ecosystem. As leaders, we need to prepare our workforce for this shift. Here’s how I’ve been helping the team at Cengage Group get ready for the changes ahead. Recognize the Unexpected Demographic Divide. While new hires are often assumed to be savvy about GenAI, our research has shown that more than half of recent graduates said their program did not include GenAI tools. In fact, out of all the generations in the workforce, Gen Z was the most likely to say they felt unprepared to work alongside GenAI. This challenges our assumptions and highlights the need for comprehensive training across all career stages. (https://bit.ly/4c1TxfX) Focus on Value Creation. Rather than viewing GenAI as a job replacement tool, emphasize its potential to elevate work. For instance, tasks that once took weeks can now be accomplished in days, allowing employees to focus on higher-level strategy and innovation. Encourage Experimentation. Create a safe space for employees to experiment with GenAI tools. This could involve using AI for first-pass language translation of educational materials or accelerating data analysis in various departments. Address Fears Constructively. It’s natural for employees to worry about job security. Frame the conversation around how GenAI can amplify and supplement their skillset. I’m seeking examples from early adopters on how they are leveraging GenAI to uplevel their work. Foster a Culture of Curiosity. GenAI is evolving rapidly. Foster a culture of continuous improvement. Encourage employees to stay updated with the latest developments and integrate new learnings into their daily task list. This can be as simple as a GenAI update from advocates during existing all-hands meetings. Integrate across Functions. GenAI isn’t just for tech teams. Regardless of their specific role, all employees should be educated on how it can enhance their work, from content creation to customer service.
